A Chinese company BAIRONG launched AI agents that bill like employees, not software. They have job descriptions, KPIs, and performance targets. But here's the kicker: if the agent underperforms, your bill goes down. If it performs well, you pay more.

Read that again.

They're not selling features. Not selling seats. They're selling outcomes with skin in the game.

Meanwhile, the rest of us in SaaS are still asking: "How many seats do you need?" and "Which plan works for you?"
One thing i can promise founders is that once customers see outcome-based pricing, they're not going back to seat-based models.
Think about it from a buyer's perspective:

Old model: Pay $50/user/month whether they use it or not. Manage adoption. Hope it works. Eat the cost if it doesn't.

New model: Pay for results. If the AI agent doesn't deliver, you don't pay full price. The vendor owns the outcome.

Which would you choose?
The Real Disruption Isn't AI (At least not this particular case) It's Accountability

What makes this dangerous isn't the AI technology. What's dangerous is the willingness to bet the business on outcomes instead of hiding behind usage metrics.

Traditional SaaS taught us to optimize for:
Activation rates
Monthly active users
Feature adoption
Renewal rates
But outcome-based pricing says: none of that matters. Did we deliver the result or not?

That's a completely different game.

What We Need to Prepare For

I don't think this is hype. I think this is a genuine shift, and here's what worries me about our collective readiness:
