Unless you lucked out ordering your Outbacks, you're going to have to do the lock exchange yourself. The kit cost about $30 as I remember. I made this video thinking the process would be difficult, but it's really trivial. I just posted it for the record.

There are 3 different kits numbered after the number of included keys with the same teeth.
