It starts with Joan Crawford, the Queen of Ice. On TV, she smiled like royalty. Backstage? She verbally destroyed a young assistant just for walking into her dressing room with water. After that night—and later Mommy Dearest—Carson believed every dark rumor about her.

Then there was Frank Sinatra, whose charm disappeared the second the red light went off. He once grabbed a floor manager by the tie for giving him a standard time warning, and made cruel comments about a female staffer until Carson cut him off cold. Power with zero kindness—that was everything Johnny hated.

Orson Welles didn’t help either. He ripped up the question list, ignored every time cue, and even tried directing the cameramen himself, bragging about his “good angles.” Genius or not, Carson called him a guest from hell for a reason.

But the one guest Carson banned for life was Jane Russell—the beauty with the bitter heart. She mocked a gay makeup artist, talked trash about Rock Hudson, and made ugly comments about civil rights during a break. That crossed a line Johnny never forgave.
